  • You must know the Project management importance and its constraints.

Consider the given case study:

 

XYZ is a store for supplying house construction material and dealing with both wholesale and retail business. It has several branches. The current managing director (MD) of the store wants to expand business activities using Information and Communication Technology (ICT). He presented his idea to the other Directors of the business at one of the recent Board Meetings of the Directors and they agreed to allocate some money to initiate the project. However, some Directors felt that this could be a waste of money, while some thinks that there is a significant benefit to the business.  He appointed a small team to start the project.

 

An assistant accountant of this store was appointed as the leader of the team and he was given two other members from new recruits. In addition, MD will also help the team in evaluating and finalizing decisions.

The project team was instructed to use ICT in three directions:

 

  • Give publicity to the business operations
  • Streamline internal management of all branches in order to share all resources
  • Provide supply chain management through an e-business model.

 

Name the five possible stakeholders of this project?

Question 1:                                                                                                           

What main tasks are performed to initiate a project, explain them?        

 

 

Answer:

 

The purpose of Project Initiation is to begin to define the over-all parameters of a project and establish the appropriate project management and quality environment required to complete the project.

 

Successful projects begin with a detailed project definition that is understood and accepted by Stakeholders. Putting everything down in writing helps ensure a commitment among Project Team members and between the team and the Stakeholders. As part of Project Initiation, an initial Project Plan is developed. Also during Project Initiation, a high-level Project Schedule is developed as the roadmap to more detailed Project Planning and Project Execution and Control and will serve as the primary source of

information regarding project status and progress.

 

 

The main tasks are preformed to initiate a project are given bellows:

 

 

Requirement gathering:

 

  • When we talk about the initiation of a project then the first task is to gather the customer requirements.

 

  • It is important to know that these customer requirements may be spoken or unspoken. So keep these things in mind we come to know that a major challenge for the project manager is to obtain the requirements is in a such a way that both the spoken or unspoken needs and wants related customer are gathered.

 

  • After this step to collect the required information there is need to translate the customer requirements into the technical specifications for the software project.

 

  • So these things are happening in the requirements gathering to initiate a project.

 

 

 

Resource allocation:

 

  • The resource allocation is also an important task to initiate a project. During project initiation, you identify the resources required and allocate them to the software project.

 

  • You allocate the resource to the software project on the basis of the activities defined in the scope determination.

 

  • While allocating appropriate resources for a software project, you also need to calculate the cost of each resource.

 

  • Estimating the cost of resources also helps you prepare a budget for the software project.

 

 

 

Initial project plan:

 

  • To initiate a project an initial project plan is required.

 

  • During project initiation there is need a rough project plan, the project plan carries the initial risk analysis of the software project, the initial start and end dates, the duration of the activities in the project, and the sequencing of these activities.

 

  • The initial project plan is very important for success of any project.

 

  • Develop Initial Project Plan, where the Project Manager and Project Team identify all Stakeholders and document their involvement in the project, develop means of communicating with them, and compile all documentation created during Project Initiation to produce the Initial Project Plan.

 

 

Identify Risks

 

  • It is always been an important task to initiate a project as we identify risks, the risk is always there in every project and there is need to identify that.

 

  • Risks are events that can potentially affect the cost, schedule of a project.

 

  •  Project risk identification begins during Project Planning with the documentation of known project risks so that early planning can mitigate their effects.

 

  • Throughout the duration of the project, risks must continue to be identified, tracked and analyzed to assess the probability of their occurrence, and to minimize their potential impacts on the project.

 

 

Scope determination:

 

 

  • After requirement gathering now there is a task to determine the scope in such a way that it will help us to initiate a project.

 

  • The purpose of determining scope is to clearly identify what will actually be included in the project and what is beyond the range of activities and results to be included.

 

  • By clarifying this at the inception of the project, people can be fully aware when the project has scope creep, the tendency to add activities and outcomes to a project without fully recognizing the impact.

 

 

 

 

 

Sponsorship of the project:

 

 

  • In the initiations of a project the sponsorship of the project is very important.

 

  •  The sponsorship of the project must be confirmed or gained during Project Initiation.

 

  •  Having a Project Sponsor, and securing approval early in the project management lifecycle, helps to ensure a commitment to the project.

 

 

 

 

Identify the Initial Project Team:

 

               

 

  • There is an important task to initiate a project is to identify the initial project team, the extent to which the Project Team has been defined at this point may vary.

 

  • The manager for the project and certain individuals who can provide support in preparing for the project should be identified.

 

  • During Project Initiation, the Proposal is reviewed to determine the roles required staffing the project.
  • In selecting the Project Team, definition of the skills required to perform current tasks as well as skills for future project tasks is needed.

 

  • Various areas of the Organization may be required to provide resources to the project, after Project Team members have been identified the Project Manager should provide them with a project orientation and review with individual team members their current and future roles on the project
  • The communication plan in any project is very important to initiate the project and development of communication plan is the important task.

 

Develop a Communications Plan

 

 

  • The Communications Plan describes the means by which project communications will occur. The communication process must be bi-directional.

 

  • The Project Manager must receive input from Project Team members and Stakeholders about their information and communications requirements, determine the best and most cost effective way in which the requirements can be met, and record the information in a formal, approved document.

 

  • Similarly, the Project Manager must provide details to the team and the internal and external Stakeholders regarding the communications.

 

  • The Communications Plan is developed early in the project management lifecycle and documented in the Project Initiation Plan.

 

  • It must be reviewed regularly throughout the course of the project and updated as necessary to ensure it remains current and applicable.

 

 

 

 

 

 

 

 

Review Historical Information:

 

 

  • It is very important for any project initiation to review the historical information, it is always good to see the history.

 

  • The old records always help us to perform is in a better way than our previous performance.

 

  • The historical information helps us to do not repeat those mistakes or errors which we done in pervious projects so due to the review historical information the redundancy in data and errors are decreased.

 

  • There should me old information and materials are reviewed. There is lot of similarities in old projects and current project so information forms a previous project similar in size, scope and objectives.

 

  • The old project experience will definitely help us to do not repeat mistakes which are being done before and it will help to initiate a project.

 

 

 

 

Develop the Project Charter

 

  • To initiate a project it is important to develop the project charter, the purpose of developing the Project Charter is to document critical success factors and define and secure commitment for the resources required completing Project Initiation. 

 

  • The charter also documents the project’s mission, history, and back-ground, describes the business problem the project is planned to resolve.

 

  • For a comprehensive charter, the Project Manager must work with the Project Sponsor and any appropriate subject matter experts and Stakeholders, the decisions that impact project expectations significantly should be thoroughly documented.

 

The Project Charter contains the following sections:

 

v     Background

v     Objective

v     Required Resources

v     Constraints

v     Authority

Scope Planning:

 

 

  • In the scope planning there is need of developing a written scope statement as the basis for future project decisions.

 

  • In the scope planning it ensures that all the work required, and only the work required to complete the project, is included in the project.

 

  • As a Project Manager it is your responsibility to ensure effective scope management throughout the life of your project.

 

  • You need to plan further and write down all the intermediate and final deliverables that you and your team are going to produce over the course of the project and also in the scope planning it include every intermediate document, plan, schedule, budget.

 

 

 

 

Developing the project plans:

 

 

  • In the planning process the development of the project plans is necessary.

 

  • The team develops a collection of plans that address how team roles will perform their tasks.

 

  • These plans are consolidated into the master project plan.

 

  • The master project plan is considered a roll-up of all of the plans and, thus, also includes strategic items such as the approach, dependencies, and assumptions for the solution.

 

 

 

Scope Definition:

 

 

The purpose of defining Scope is to clearly identify what will actually be included in the project and what is beyond the range of activities and results to be included. The Scope definition should include a clear statement on what is in scope and what is out of scope.

In the planning process the scope definition is very important in this subdividing the major project deliverables into smaller, more manageable components

 

 

 

 

Developing the solution design and architecture:


The team begins the design process with the solution design and architecture and culminates it with a design document that becomes part of the functional specification.

 

 

 

Creating the functional specification:


The team creates a functional specification that describes the solution requirements, the architecture, and the detailed design for all the features.

 

 

Setting up the development and test environments:


The team creates development and testing environments that are independent of the production environment to develop and test the solution.

 

Cost Budgeting:

 

In the planning process the cost budgeting is very important. In this it allocating the overall cost estimates to individual work packages. The allocation of overall cost and its estimates is very important regarding the project.

 

 

 

Schedule Development:

 

In the planning process the schedule development is very important because it is necessary that we should complete our project according to schedule, we should complete our work within due date. In this there is need to analyzing activity sequences, activity durations and resource requirements to create the project schedule.

 

 

 

Staff Acquisition:

 

Human resource is the key in the any organization while doing project so it is the key factor and we should not forget this while doing planning process in the project. It getting the human resources needed assigned to and working on the project.

 

 

 

Closing the Planning Phase:

 

It is important to also consider the closing of the planning phase in the project. The team completes the approval process for the Project Plans Approved Milestone and documents the results of completing the tasks performed in this phase.
